I’m almost finished with my AF conversion and thought I’d start sharing photos and knowledge along the way. Bottom line is that the conversion is much more involved than the original SwapMotoLive article stating the engine drops in with minor motor mount relocation. I started with a JGR 250 frame/swingarm, newer 49mm Showa A-kit, and stock hubs cerakoted by me laced up to new yellow Excels.


Next, I borrowed my 04 RM144 engine out of my steel frame for the mock up.

Lower 250f engine mounts cut off and a new set were CNC’d and welded in place

After the mock-ups, the headstay was welded in place

Plate to block off the fuel pump location and mount a Honda CR petcock


New Scalvini cone pipe had to have the rear mount moved and one of the spring tabs tacked over a bit.

We were able to use an OEM airboot from an 01-07 RM125 but had to fabricate an adapter plate from flat HDPE/delrin if I remember right. I’ll take more pictures of that when I pull it apart. Also, all of the radiator hose nipples had to be removed and relocated. Hose routing incorporated a CR250 3-way splice above the cylinder head. I’ll grab better pictures of that as well.

No, I believe this was Jared Keller’s personal bike when he worked for JGR. It was parted out and I just bought the big chassis pieces. The frame is only stamped “JGRMX2020” where the VIN should be.

CDI unit was relocated behind the fuel tank and under the seat

Here’s a few “completed” bike pics when it came home from the fab shop. I’m pulling this engine out and putting it back into my steel frame. I have a 2005 RM144 engine that needs to be vapor blasted, rebuilt, and loaded with carbon fiber goodies for this build.

Mike Westbrook, owner of M-Worx Conversions did the fab work. He has done a bunch of CR-CRF conversions and is only 40mins from my house. This was his first Suzuki but he had his CNC guy make up at least one more set of frame brackets. Now he has everything to do this conversion quicker and cheaper.

Another big roadblock is the countershaft sprocket alignment. I believe it is off 3.5mm in stock form. Exactly half the thickness of a new Renthal sprocket. The alignment is too far in so there isn’t enough material to machine a standard sprocket and add a spacer. We’re having custom offset 12T sprockets made and hardened right now. I think it’s going to cost $100-150 because of the small batch.

Another issue is finding a longer shifter. The distance from center of footpeg to center of shift tip is an inch shorter than my steel frame RM250. I wear size 11 boots so I’m playing with different shifters. I wish Hammerhead had a RM125 shifter with a +20mm tip.

Thanks for documenting this conversion, we are also doing the same conversion on a 2020 RMZ250 with a 2006 RM125 motor and have found the same issues that you have been dealing with.

If you are going to have some of the offset countershaft sprockets made I would be interested in buying 3 or 4 of them if that helps with the costs.

What radiators are you using? it would be great if you have additional details & pictures of them and the rest of your build. Are you using an A-Kit shock and was there any clearance issues with the air boot? I had purchased an Suzuki OEM (Y) branch to use for the radiators if you wanted the part number along with an OEM air boot.

We used the oem RMZ radiators but moved all of the hose nipples. I’ll take some more detailed pics soon. I’ve got a few projects to finish up and then this will get my full attention.
I see no rubbing on the shock from the airboot. I used the stock Mikuni TMX for the mock up but I have a new Lectron HV38 that I’ve been debating on using. I’m pretty sure I’ll stick with the TMX because the jetting was spot on for the 144 kit. Bruce372 knows how to jet a 125/144.
I’ll check with my machinist on the progress of the sprockets. I ordered 2 for myself and I think M-Worx will have a few as well. I can tell him to do more if your interested.

Sounds good. I will buy a few of the offset sprockets if there are spares made, just let me know.

I still need to find an RMZ250 left hand radiator as I did not have them to start with. I can not find any aftermarket radiators for the RMZ250 but they are available for the RMZ450 and I bought a set of them. The right hand side is the same between the 250 & 450, just the left hand side is different.

Awesome, my fabricator has all the billet frame pieces if you want to skip that work. He has the front mounts, lower billet mounts to weld in, and the center headstay piece to weld. He could tell you which headstay brackets he used as well.

He was pretty excited to build your bike. What class do you race ? I will b racing 50+ and 125, maybe 40+. I,m using the 05 engine in a 04 chassis. Might go with a 2 mm stroker crank so you 144,s can’t get away so easy. Haha

There's a guy In Japan that sells a kit to do the conversion I follow on Instagram his page is ttk0112 I'm tempted to convert my 250f to a 144,

Looks like a bolt on without permanent frame mods which is cool. I’d really like to know what he did about chain alignment because there is no possible way to slide the engine over enough to make it work with a standard sprocket. My exhaust is ridiculously close to touching the frame cradle.

Prior to kids and a real career, I raced 125B/250B and 14-24 in northern IL and southern WI. A few seasons of amateur AX, nothing too exciting. I get around decent for a 38yr old who likes cheeseburgers and has to function without a cast on Monday morning. My 3 boys are the reason I’m back at the track so I figured I better have some sweet bikes to play with. My 4 Suzuki 2 strokes account for roughly 40% of the Illinois yellow brigade.

I worked at TUF Racing through high school and after doing parts and wrenching. I followed Andy Stacy around to a few other dealerships until the whole empire collapsed around 2007-2009.

If you keep the motorcycles the same color, it gets confusing for the womenfolk. I just got her a new Bronco so that should keep her quiet for a month or two.

Oh cool TUF ax bikes r Rad. Tj has custom gripper seats of al colors you can add letters. My cr,s will hv blue and a yellow cover with Tuf on them. Ever race Sugar Camp or Crystal falls in the UP, I Love those tracks. Too bad SC is gone. How about Denmark it’s a off rd riding park now. Step ups r there but the whoops and jumps r gone, pit area has off rd riding.

I never been there but anyone who has says it’s perfectly prepped with a good flow and fun but safe jumps. Dang,s RM build sounds like a lot of work,can’t wait till it’s done.
