Hey guys.....I haven't ever done this before so I could use some advice on this.
One of my best friends has an 18.5' KTM 450. He has the full Kreft conversion done on both forks and shock. Total on that was close to $1900.00. He has 20 hours on the bike , since that work has been done. He has now swapped over to a 19' Kawi 450.
We want to swap my brand new forks and shock on my 18' TC 250. We need to send it to Kreft and get it all serviced and then setup for my weight and so forth.
If you were in our shoes and wanted to do this swap.....what would be fair to the both of us?

I'd start with those questions and then decide. If you really like his setup, then maybe it's worth making the switch.
Also, he's not going to get very much value out of the Kreft stuff when he sells the unit, so really he should not expect to get a lot from you for the components. If anything, your new suspension benefits his used bike in stock form more than his Kreft stuff does.
To answer your question, if his set was just serviced and you liked the way it’s set up, I’d say a swap + $500. If it’s got 20 hours on it, it’ll have to be serviced with fresh oil and wear parts, so less money in that case.
How much is Kreft going to charge to set up for your weight? Sounds like you will be almost $1000 out of pocket?
Personally, I'd wait and find a set a KYB or Cone Valves for $1500-$1800. you can sell them and get most of your money back.
What is a Kreft conversion?
$1,900 adds about $100 per hour to his cost on a very expensive bike to start with. Congratulations.

There is quite a bit of money sitting inside his suspension , which doesn't really have any re-sale value , as with any suspension that gets upgrades. But it's a setup that I was going to get anyways , we just can't really figure out what the trade value is. I have brand new stock stuff , and he has used modified stuff , that would need to be re-worked in order for it to work on my bike at my weight.
Used and revalved components would only sell for more if the setup is already well matched for the buyer.
The rest of the deal might include you inviting him over to grill the finest Wagyu beef that you can find paired with copious amounts of the beverage of his choice.
Then it's a win/win for all involved.
If so I’d use the stock suspension and send it to Kreft for mods that are designed for you and the 250.
Switching around with your buddy creats more issues than it solves IMO.
